Leeds Museums & Galleries manages eight distinctive cultural and heritage venues, from Kirkstall Abbey and Leeds Art Gallery to Temple Newsam and Leeds Industrial Museum. We worked with teams across the portfolio to unlock the potential of their collections, stories and existing activities, developing a stronger range of bookable experiences for groups and the travel trade.
Leeds Museums & Galleries already had extraordinary collections, historic sites and specialist expertise, but much of this potential had not been developed into structured visitor products. Experiences varied considerably between venues, with inconsistent approaches to pricing, group sizes and trade requirements.
Our challenge was to identify the strongest opportunities and turn them into compelling experiences that visitors would want to book, while ensuring they were practical and sustainable for venue teams to deliver.
From great ideas to bookable experiences
We worked directly with teams at all eight venues, combining product development with the practical realities of delivery. Together we explored concepts, assessed feasibility and worked through staffing, capacity, visitor flow, group sizes and pricing. Promising experiences were tested and refined before being supported by trade-readiness training, a three-year pricing strategy, new sales collateral and a marketing plan, ensuring teams had not just new products, but the tools and confidence to take them to market.
25 experiences ready to reach new audiences
The programme created 25 trade-ready products, including 12 entirely new experiences and 13 developed from existing activity. Every venue finished with at least three fully costed group products, alongside new opportunities to combine experiences into cross-venue itineraries. Using our travel trade readiness framework, we assessed each venue at the beginning and end of the programme. Average readiness increased from 2.3 to 3.5 out of 4, with two venues achieving the maximum score. This left Leeds Museums & Galleries with stronger products, greater internal capability and a more sustainable foundation for reaching new audiences and generating income.
